Using serious games for learning

Gamification, or the art of using games in a business setting, is becoming extremely popular. Turning things into games promises to revolutionize productivity, training, and also wash dishes. Okay, maybe the dish washing is wishful thinking. Unfortunately, so is much of the promise of gamification. Fortunately, however, there are also some aspects of using games that are very promising. The key is to use games correctly: highly competitive games are far more likely to do harm than good in organizational settings. Internal competition, within a team or within a business, creates a short-term boost. Over the medium and long-term, however, competition leads to lower productivity, factions, and silos. Schein observes that the damage caused by internal competition can take years to reverse.

The good news, though, is that certain types of games do lend themselves extremely well to training and improving organizational performance. At the most basic level, the “video game” model of points, badges, and leaderboards can create some excitement and increased interest. Without the glitz and action of video games, though, I have serious doubts how long this approach can maintain interest. On the other hand, certain types of serious games can prove extremely beneficial. It should be recognized at this point that the term “serious games” is not synonymous with computer games; the original concept of serious games had, in fact, nothing to do with computers. We will be looking at a variant of that type of interactive, face-to-face game here: while computers might be used to supplement the game, the objective of the game is to maximize human contact and interaction. Particularly in areas such as leadership and team development, person to person interaction is what it’s all about.

How do we apply serious games to business training or organizational development and organizational psychology? We need look no farther than the legend of King Arthur.

What do King Arthur and a modern CEO have in common? Oddly enough, a great deal. Leaving aside the obvious point that King Arthur had Merlin the court wizard, and the modern CEO has his technical wizards, the two are actually facing similar problems. Granted, the modern CEO is somewhat less likely to be hit over the head with a sword or be eaten by fire-breathing dragons. On the other hand, King Arthur didn’t have to worry about lawsuits or crashing computers, so advantage Arthur. When you strip away the scenery, the problems, methods, and solutions aren’t that different. When you put the scenery back in, you have an opportunity to learn a great deal through the experience of being King Arthur. Not only does the story of King Arthur contain numerous lessons for CEOs, how Arthur trained his workforce has lessons for training leaders and team members today. Through appropriately designed serious games, we can learn those lessons without facing the unfortunate consequences that Arthur faced.
The first connection between King Arthur and a CEO is that both of them require a highly skilled workforce in order to accomplish their goals. King Arthur needed to recruit the top knights to sit at the Round Table. The CEO needs to recruit top people to sit around the table and develop the products and services that the company needs to be successful. How does he know what to do? How does he hone his skills? We’ve already discussed what needs to be done to hire effectively; appropriate training games are how people can learn to do it.

As fans of the story will recall, even when Arthur drew the sword from the stone, he still had to fight for his kingdom. As an untested 15 year old, he needed to inspire his troops to go up against some of the toughest, most famous kings in the land. The CEO needs to inspire his company with the full knowledge that the competition ranges from tiny startups to behemoths like IBM or GE. King Arthur couldn’t win through brute force or simply by fencing just a little bit better: his troops were outnumbered. He needed to employ superior battle strategies and tactics. Similarly, most companies are competing against numerous opponents, more than a few of whom have far more resources than they do. Even when you are a behemoth, you can’t take on everyone. Quite simply, you can’t win by doing the same thing only maybe a little cheaper. You need to develop innovative products and services that create both markets and loyalty, possibly displacing an existing competitor along the way. Building an innovative environment doesn’t just happen. It too takes training and practice.

As we all know, King Arthur’s court was not without its share of interpersonal problems and politics, Lancelot’s affair with Guinevere and Mordred’s betrayal being the most famous. Arthur himself handled these situations poorly by not confronting the various parties early and dealing with the situation when it was small and easily managed. That inaction cost Arthur his kingdom and his life. John Gutfreund, CEO of one-time investment bank Salomon Brothers, ignored the actions of a rogue trader and lost his kingdom: he was forced to resign his position at Salomon and the company was nearly destroyed. Unfortunately, it’s not easy dealing with such problems and the natural instinct for many people is to hope the problem will go away. It takes facing such problems regularly to develop the skill and confidence to recognize and deal with them early. Appropriately designed games allow that to happen without creating an unpleasant working environment.

King Arthur also had the problem of training the next generation of leaders. The knight business is a tough one. Getting onto a horse in full armor isn’t easy, and when dismounting involves another knight with a spear, well, there’s going to be some workforce attrition. Even worse, during peacetime, there was the problem of making sure the knights kept their swords, and skills, sharp. King Arthur solved that problem through holding tournaments. The tournaments of the King Arthur stories were the pseudo-battlegrounds in which knights honed their skills and kept themselves ready for war. The skills they practiced, horsemanship, swordplay, archery, gymnastics, were the much in demand skills of the day. Given that the tournaments were often bloody, and people were often injured or even killed during them, one could describe them quite fairly as serious games. Modern sports are the present day incarnation of the serious games of the past: fencing, kendo, judo, gymnastics, and pentathlon, to name but a few. Each of these sports once represented the battlefield skills of the elite warrior. Masters of these sports learn early that success comes from being fully involved and from testing their skills under pressure. In the days of King Arthur, if you weren’t fully involved, you would likely end up fully dead.

Fortunately, in today’s business environment, sword fighting is strongly discouraged and paper cuts are rarely fatal. In the constantly changing environment of today’s competitive landscape, it’s hard to know which skills will be needed when. The serious games of today need to focus on a different set of skills from King Arthur’s time, but skills that are no less critical: leadership, negotiation, teamwork, confronting problems, public speaking, improvisation, persuasion, decision making with incomplete information, and remaining calm under pressure.

Make Believe Can Really Help Business

I was very pleased to see that Lizzie Stark’s new book, “Leaving Mundania: Inside the World of Grownup Make-Believe” is now available. Lizzie’s book is an excellent explanation of live-action roleplaying (larping) and how it works.

But  wait? Isn’t larping just a game? How can it help my business? I’m glad you asked.

All businesses need to provide leadership to their members, motivate employees, and negotiate with individuals and organizations. The problem is practicing those skills in an environment that doesn’t feel artificial. A well-designed, serious larp provides an engrossing, entertaining training experience. Players are able to get into the game and as a result deal with the problems that come up much as they would in real life. Whether a player gives up in frustration after encountering an obstacle or comes up with a creative out of the box solution, that tells you they’ll likely do the same thing on the job. Conversely, when someone shines in the game, but is a mediocre performer on the job, that alerts employers to untapped potential.

In sports, teams practice their skills over and over to deal with every conceivable scenario. Businesses rarely have that luxury. When I design a serious larp for a business, the experience of playing in the scenario enables employees to practice and hone skills before the critical situation in which they are needed. Employees also have the opportunity to experiment and make mistakes in an environment in which there are no financial consequences to the business. Finally employees who need additional skill training can be identified before they fail on the job.

Sir CEO and the Green Knight

One fine day, Arthur, the CEO rode forth upon his trusty steed. At his side hung his magic sword, Expostfacto. Expostfacto was widely considered to be a sword with a sharp legal mind. Arthur had made his fortune renting camels, which he parked every day in a large camel lot.

The sun was shining. The birds were singing. Suddenly, a dragon came roaring out of the sky, heading straight for Arthur. Flame billowed from the dragon’s mouth. Arthur drew his sword and with one swift blow, buried the dragon in a shower of subpoenas.

So it went, as Arthur spent many days enjoying the freedom of facing foes instead of sitting in stultifying board meetings, where, regretfully, it was seen as déclassé to employ the full might of Expostfacto upon annoying board members or customers. Against the power of Expostfacto, each foe swiftly fell under a massive pile of paperwork.

So it went until the day that Arthur encountered Maldive, the Green Knight.

“None shall pass!” quoth Maldive.

Many blows were exchanged, with Expostfacto screaming its legendary battle cry, “Lorem ipsum dolor sit amet,” a phrase which has become familiar to all internet users. Eventually, though, with a mighty blow, Arthur struck Maldive’s head from his shoulders. That should have ended the fight right then and there, but Maldive was an internet marketing scheme. He simply put his head back on and continued the fight. Eventually, Maldive knocked Expostfacto to one side, and placed the point of his sword at Arthur’s throat.

“I could slay you now,” said he. “But on your honor, I will spare you if you can answer this question: What does every engineer desire? Swear on Expostfacto that you will return in a month. If you have the answer, you will live. If not, you die.”

Ignoring Expostfacto’s muttered comments on possible loopholes and the inadvisability of signing anything, Arthur took the oath to return in a month with the answer or without it.

Arthur rode across the land searching for an answer to the question. He called together all his senior managers and asked them, to no avail. He even posted the question on Twitter and Facebook, leading to some very interesting answers and suggestions, particularly from certain ex-politicians in New York and California. However, since Maldive had asked about engineers, Arthur knew those answers couldn’t be true because an engineer wouldn’t know what to do with one even if he found someone willing to go on a date.

By day 29, things were looking quite bleak for Arthur. As he rode through the frozen lands of Nadir, he encountered a strange looking man. The strange thing was that the man did not appear to be in a rush. As a CEO, Arthur was quite used to people rushing around following his orders. He could always tell when things were getting done by how much people were rushing.

“Who are you?” asked Arthur, puzzled at the sight of someone so calm and relaxed.

“Merlin,” was the reply.

“Merlin the Magician?” asked Arthur.

“No, Merlin the consultant. What seems to be a problem?”

“Nothing, nothing at all,” said Arthur who, like most CEOs, became very cautious at the sight of a consultant.

“Good,” said Merlin, who turned back to whatever he was doing, completely ignoring Arthur. This was a very unusual experience for Arthur, who was not used to being ignored by anyone.

After several minutes, Arthur said, “Well, I guess I’ll be on my way.”

There was no response.

“I’m going now,” said Arthur.

There was no response.

Arthur started to ride away. There was still no response from Merlin, who seemed quite happy to let Arthur leave. Arthur had not ridden very far before he stopped and turned back.

“Do you know what every engineer wants?” asked Arthur.

“Why do you ask?” replied Merlin.

Before long, Arthur was telling Merlin exactly why he wanted to know and what would happen if he didn’t find out. I wasn’t long before a price was agreed upon and Arthur had his answer.

“That’s it?” exclaimed Arthur. Reflecting on it further, he said to himself thoughtfully, “But that’s what everyone wants!”

The next day Arthur showed up at the appointed time for his meeting with Maldive.

“Well?” said Maldive.

“Is it money?” said Arthur.

“No.”

“Is it a fast car?”

“No.”

“Sex?”

“We’re talking about engineers,” responded Maldive. “If that’s the best you can do, then prepare to die.”

“Wait,” said Arthur. “What engineers want is the freedom to make their own decisions.”

There was a long silence.

“I see you encountered Merlin,” growled Maldive. “Very well. But I doubt you will learn from this experience!”

And so Maldive turned and rode away.

Arthur, meanwhile, departed for home in a very thoughtful mood. What, indeed, did it really mean that people want to make their own decisions? Obviously, if he allowed all his employees to make their own decisions, surely chaos would result. No one would know what anyone else was doing! There would be no coordination between departments.

The moment Arthur returned to his office, he discovered the true meaning of chaos. Thousands of emails needing his attention; projects stalled because he hadn’t been around to tell people what to do; irate customers complaining about badly maintained camels (even camel renters have some expectations!); employees angry and frustrated because they couldn’t get anything done in his absence.

“I knew I should never have taken a vacation,” Arthur thought ruefully to himself. “This happens every time! It’s even worse than when I’m in a meeting or on a call.”

As Arthur dove into sorting out the confusion that came about from his taking his guiding hands off the corporate reins, he kept wondering how much worse it could really be if he allowed his employees to make their own decisions. Would it really be worse than what he dealt with every day? Arthur decided to experiment: instead of solving the problems in one department, he gave them limited decision making power. They could approve all expenditures, including customer returns or gifts, up to a fixed amount. After a couple of false starts as everyone got used to the new arrangements, Arthur found that that department was suddenly taking up much less of his time and energy. Moreover, the increased productivity of his employees more than made up for the occasional decisions that Arthur might have made differently. Indeed, simply by building some structure, Arthur found he could permit much more freedom and limit the downside of the occasional mistake, and create almost unlimited upside. At the same time, he also found that he could now focus much more on the strategic direction of his company instead of spending all his time putting out fires.

Best of all, as Arthur spread these changes throughout his company, he found that work didn’t come to a halt whenever he wasn’t available. Productivity increased because employees no longer needed to look busy in order to appear to have a purpose; instead, they could actually engage in purposeful activity. Sure, there were still moments of frustration, but on the whole, employees were happier and more motivated than he had ever seen them. Motion does not equal progress, Arthur realized. Progress equals progress.

In the end, the ability to give people the freedom to work as they would like to work comes from building the structure to enable them to know what to do. Without structure, there may a lot of motion, but very little progress. What will you do to change that?
